Budget after a layoff: what did you cut first? - what worked for you?

We are a household of 12 and need to cut costs quickly. There are 12 people counting on me, so I am trying to be careful. I am nervous about the credit card minimums. What helped the most?

I called the landlord and the card company early. Both offered a short payment plan, which I did not expect.

Subscriptions first, then the phone plan. I saved about $250 a year just by switching to a cheaper plan.
