Budget after a layoff: what did you cut first? (update)

We are a household of 12 and need to cut costs quickly. I have read a lot of threads here and could not find my exact situation. Rent and the car are the biggest costs. What did you cut first?

Subscriptions first, then the phone plan. I saved about $450 a year just by switching to a cheaper plan.

I called the landlord and the card company early. Both offered a short payment plan, which I did not expect.
