Budget after a layoff: what did you cut first?

We are a household of 12 and need to cut costs quickly. Any experience at all would help. I listed every subscription and found several I forgot. What helped the most?

Subscriptions first, then the phone plan. I saved about $1150 a year just by switching to a cheaper plan.
